Servo brake travel

Using standard Metro brakes with servo. Foot on brake , very firm. Start engine, significant travel - far more than my old Metro, which was not the one used in the Cortez - and not just the minor twitch usually noticed when servo comes into play but brakes good and pass MoT. Is it possible wrong master cylinder or wrong push rod somewhere ? Can't find any free play. Any bright ideas gratefully received !!
